Lead Generation Calculator: Forecast the Funnel and Work Backwards
Start with your numbers.
The result is a scenario, not a forecast validated by market data. Replace the sample rates with consistent evidence from your funnel where available. Calculations run locally in your browser; this tool does not submit or save your entries.

Use the correct denominator at each stage
- Budget: Direct acquisition spend for the modeled campaign or period.
- Raw CPL: The assumed direct cost per raw lead, on the same cost basis as the budget.
- Qualification rate: Qualified leads divided by raw leads.
- Held-meeting rate: Held meetings divided by qualified leads. This is not a booking rate unless every booked meeting is held.
- Meeting-to-customer rate: New customers divided by held meetings.
- Customer target: The number of new customers you want to model for the same acquisition horizon.
Revenue per customer is optional and should use a clearly defined period. Gross margin lets you explore contribution before the costs excluded from this direct model. The currency selection formats values without converting them.
The forward formulas
Expected raw leads = budget ÷ raw CPL.
Expected qualified leads = raw leads × qualification rate.
Expected held meetings = qualified leads × held-meeting rate.
Expected customers = held meetings × meeting-to-customer rate.
Direct cost per customer = budget ÷ expected customers.
The tool displays expected counts with decimals because these are modeled averages, not guaranteed whole people. If a stage rate is zero, no customers are expected and a finite customer-acquisition cost is not shown.
Work backwards from the target
Required expected raw leads = customer target ÷ product of the three stage rates.
The tool rounds required raw leads up to a whole number, then multiplies that count by the raw CPL for the direct budget. It also shows the unrounded expectation so the rounding remains transparent. With a zero stage rate and a positive target, the model has no finite solution.
Worked example
At a $10,000 budget and $100 raw CPL, the model starts with 100 leads. If 50% qualify, 40% of qualified leads become held meetings and 25% of those meetings become customers, the expected result is 50 qualified leads, 20 held meetings and five customers. Direct acquisition cost is $2,000 per customer.
A target of 10 customers under the same rates implies 200 raw leads and $20,000 in direct acquisition spend. This arithmetic assumes the same rates and CPL continue at that volume, which real campaigns may not do.
Understand the optional revenue view
Modeled revenue equals expected customers multiplied by revenue per customer. Modeled gross profit uses the margin input, and the direct campaign return deducts the campaign budget. Sales payroll, management, software and costs outside the budget remain excluded.
Use the CAC calculator for a fully loaded view and the marketing ROI calculator to include the wider marketing investment.
Improve the model before scaling it
Use mature cohorts and separate different offers or channels when they behave differently. Test cautious and optimistic assumptions as well as a base case. More spend can change CPL, and growth can affect response capacity or lead quality.
Our lead generation strategy service connects the assumptions to an operating plan. Lead generation benchmarks explain the limits of using industry CPL as a substitute for your own funnel evidence.
Lead calculator questions
Can the model guarantee a customer target?
No. It shows what the entered assumptions imply. Demand, competition, execution and sales capacity determine the observed result.
Can I use a raw-lead close rate in the last field?
No. The last rate is customers divided by held meetings. A raw-lead close rate already contains earlier stages and would be counted incorrectly here.
What if we do not use meetings?
This model may not fit your funnel. Setting the meeting stage to 100% collapses it mathematically, but document the changed definition and use a suitable downstream customer rate.
